Count what comes to you
For one week, write down every question and approval that reaches you. Most owners are surprised by the number.
Sort into three groups
- Routine: someone else can decide with a simple rule
- Exception: needs you, with the facts attached
- Information: you only need a weekly summary
Write the rules down
A one-page approval matrix by type and value is enough. Review it every quarter.
